The PCB Supplier Risk Self-Test: 15 Questions to Find Out If You're About to Get Burned

 You think you know your PCB supplier. You've been working with them for a while. The price is good. The delivery is acceptable. You trust them.

But do you actually know them? Or do you know the version of them that shows up in your email inbox?

I've watched too many buyers discover they didn't know their supplier when a container arrived full of defective boards, or a shipment was delayed by two months, or a "minor" quality issue turned into a full-blown product recall. The buyer always says the same thing: "I didn't see this coming."

That's the problem. You can't see it coming. But you can test for it.

This is a self-test. It's not complicated and it won't take you long—about five minutes. But it will show you things about your supplier that you may not have noticed. Answer the questions honestly. Score your supplier. Find out what your real risk level is. Then decide what to do next.


Instructions: For each question, choose the answer that best describes your PCB supplier. Be honest. The test is only useful if you tell the truth.


Question 1: Laminate Material Specification

When you specify laminate material for your PCB, what is your process?

  • A. I specify the material grade and manufacturer by name (e.g., "Shengyi S1000-2")

  • B. I specify "FR-4" but do not name the manufacturer

  • C. I leave the material choice to the supplier

Question 2: Laminate Traceability

How does your supplier handle laminate traceability?

  • A. Each batch has a certificate of conformance from the laminate manufacturer with a traceable batch number

  • B. They provide a certificate but it's generic, without specific batch traceability

  • C. They don't provide certificates for laminate material

Question 3: TG Value Confirmation

Has your supplier ever confirmed the Tg value of the laminate material used in your production run?

  • A. Yes, they provide Tg test data with every production panel

  • B. Yes, they provided it once but it's not part of their standard documentation

  • C. No, I don't know what the actual Tg value is

Question 4: Surface Finish Selection

What surface finish does your supplier use for your boards?

  • A. I specify the surface finish and it matches my application (ENIG for fine-pitch BGAs, HASL only for coarse-pitch)

  • B. I accept whatever the supplier suggests

  • C. I don't know what surface finish is being used

Question 5: Impedance Control Requirement

For controlled impedance boards, how does your supplier verify impedance?

  • A. They test a coupon on every panel and provide a TDR report

  • B. They test a coupon but don't always include the report

  • C. They don't test impedance or I don't know if they do

Question 6: Impedance Tolerance

What tolerance does your supplier hold for controlled impedance?

  • A. ±10% or better, verified by TDR on each panel

  • B. ±15%, verified occasionally

  • C. I don't know

Question 7: In-Circuit Test Coverage

How much of your PCB is covered by electrical testing?

  • A. 100% ICT or flying probe testing on every board

Question 11: Component Sourcing Policy

How does your supplier source the components for your board assembly?

  • A. They source from authorized distributors (Digi-Key, Mouser, Arrow, etc.) and provide traceability

  • B. They source from a mix of authorized and spot market sources

  • C. They source from the spot market only

Question 12: Component Traceability

What documentation do you receive for components used on your boards?

  • C. The supplier blamed the components or the design and didn't take responsibility

Question 15: Warranty and Latent Defect Coverage

What warranty does your supplier provide for latent defects?

  • A. 18 months or longer from shipment date for latent defects

  • B. 12 months from shipment date

  • C. 6 months or less, or none at all

For Question 13: add 1 point for each piece of equipment they have (TDR, Microscope, X-ray, Surface tester). Maximum 4 points.


Total Score Calculation

Add up all your points. The maximum possible score is 3 points × 15 questions + 4 points (equipment) = 49 points.

Now check your result:


38-49 points: Low Risk Supplier

Your supplier is technically competent. They have the equipment, the processes, and the traceability that define a reliable PCB partner. You can proceed with confidence.

But there's still room for improvement. Check which areas scored lower. If your supplier has strong equipment but weaker component traceability, address that gap. You can't afford to let a single weak link—like component sourcing from the spot market without documentation—create a problem in the future.


25-37 points: Moderate Risk Supplier

Your supplier is doing many things right but has some gaps. The gaps are real risks. If they are not documenting material certificates, or are using lower-tolerance impedance control, or are not providing traceability, those are problems that can surface later.

Your next step: Review the questions where you scored 1 or 0. Those are your action items. Schedule a meeting with your supplier and explain that you need these addressed. If they agree and fix the issues, they can move into the low-risk category. If they refuse or make excuses, you have your answer about their commitment to quality.


13-24 points: High Risk Supplier

Your supplier is not a reliable partner for critical applications. They are cutting corners on material traceability, quality equipment, testing, and warranty. This is not a judgment about their character—it's a judgment about their capability. They do not have the systems to produce reliable PCBs consistently.

Your next step: If this supplier is for a non-critical application (simple consumer device, low-cost product), you may continue with caution. But if this is for automotive, server, or any other critical application, you need to find a new supplier. Start the qualification process now, before the next shipment is due.


0-12 points: Critical Risk Supplier

If your supplier scored in this range, they are operating with almost none of the systems required for reliable PCB production. The chances of a quality issue or a shipment problem are extremely high. You are, frankly, gambling.

Your next step: Do not place another order with this supplier until they have upgraded their systems. And even then, treat the first few orders with extreme caution. If you can afford to, consider transitioning the volume to a higher-scoring supplier.


Your Action Plan Based on Your Score

  • Score 38-49: Continue working with this supplier. But review the weak points every 6 months. Good suppliers can drift.

  • Score 25-37: You have a list of gaps. Send that list to the supplier. Give them 30 days to respond. If they fix the gaps, score them again. If they do not, they are telling you they are not serious.

  • Score 13-24: This is not a quality supplier. They may be cheap. They may be fast. But they are not reliable. If you must use them, order extra boards to cover the defect rate. But your real plan should be to find a new supplier.

  • Score 0-12: Stop reading this article. Open a new browser tab. Find a new supplier. The one you have is going to cause you a problem. It's not a question of if. It's a question of when.


The Test Does Not Lie

I have run this test with hundreds of procurement professionals. The scores are consistently accurate. The low-risk suppliers perform as expected. The high-risk suppliers generate problems.

The test works because it measures what matters. Not volume. Not size. Not the factory owner's English. But the specific systems that define a good supplier: material traceability, quality equipment, testing coverage, component sourcing, and warranty terms.

These are not optional. They are the difference between a reliable supplier and a costly mistake.


What to Do After You Score

If your score is lower than you expected, there are two possible responses.

Response 1: Use the score as leverage. Tell the supplier: "I've assessed my suppliers and found the gap in traceability. I need to close that. Can you provide component traceability on the next order? If you can, we have a path forward. If you can't, we have a problem."

This is not a threat. It is an honest statement of your requirements. The supplier who is capable will respond. The supplier who is not will make excuses.

Response 2: If the supplier's score is so low that they cannot realistically upgrade, end the relationship. Not angrily. Just honestly: "The quality of the components does not meet the requirements for the product I am building. I need a different level of traceability. I will be moving to another supplier who can meet those requirements."

This test takes five minutes. It reveals more about your supplier than six months of "trust." Use it. Score your supplier. And if you get a result that surprises you, act on it. The problem you know about is easier to fix than the one you discover when the container arrives.
